What is your definition of toast? Is it crumbling. If not you can use 3M General Trim Adhesive and with some vinal backed with 1/4" foam to to recover it yourself or just plain Vinal. You can buy the 3M Trim Adhesive at any auto supply store and the vinal at any auto upholstery shop. Been there done that.
